A technically successful AI pilot often doesn't change the way a company operates. An analysis of the A³ model by Avnet's CIO—explaining why, without organizational changes, the model remains nothing more than a gimmick.

An AI project can be completed with flawless technical execution and still fail to deliver business results. The model is connected to the data, the integrations are working, and the users have been trained. But the recommendations remain in a separate interface, managers continue to make decisions based on old logic, and the pilot project doesn’t extend beyond a group of enthusiasts.

This is a familiar scenario for anyone who has tried to implement analytics or automation in a corporate environment. Technically, AI has been implemented. The company’s operations haven’t changed.

The gap between technical readiness and actual impact arises because an AI initiative involves more than just technology. It is necessary to determine what problem the company is solving, what role AI plays in decision-making, who is responsible for the consequences, and what needs to change within the organization for the new way of working to take hold.

In 2026, Max Chan, CIO of Avnet, proposed the A³ management framework to redefine the role of the CIO in the age of AI: Architect, Augment, Amplify. The idea is that technology implementation is just one of three layers, and without the other two, it has no effect.

Architect — designing how AI is integrated into processes and who is responsible for the outcome. Augment means supplementing human decisions, not replacing them. Amplify means scaling the new way of working beyond the pilot group.

Practical takeaway: If your AI pilot is technically successful but doesn’t change day-to-day decisions, the problem isn’t with the model. The problem is that organizational issues remain unresolved. Until it’s determined who acts on the AI’s recommendations and how this is embedded in processes, the pilot will remain just a pilot.
